How AI is changing the attack surface for UK SMEs

The phrase “AI-powered cyberattacks” sounds futuristic. The operational reality on UK SME networks today is more pedestrian — and harder to defend against. There are five concrete shifts every IT decision-maker should be aware of.

1. Phishing has become bespoke. A 2024 phishing email to a UK accounts-payable manager was generic, often grammatically broken, and frequently flagged by Microsoft Defender. A 2026 phishing email is generated against the recipient’s LinkedIn profile, references their recent posts, addresses them by their nickname, mimics the tone of an actual supplier they invoiced two months ago, and arrives in their inbox with a payload that has been refreshed within the last hour to evade signature detection. The single highest-frequency finding is the absence of any written acceptable-use policy for AI tooling. Step-by-step detail

1. Publish an AI acceptable-use policy. A simple one-page document is sufficient for most UK SMEs. It should specify which AI tools are sanctioned, what data classes are permitted in each, what is forbidden (typically: client personal data, health data, financial-account data, payroll data, and any data subject to a customer NDA), and the consequences for violation. Reference it in the staff handbook. Have everyone sign or acknowledge it electronically. The act of writing it forces every other decision downstream.

2. Inventory the AI tools currently in use. Walk every department. Ask not just “do you use AI?” but “what tools have you tried in the last 90 days?”. The answer in 80% of cases involves at least three tools the IT team did not know about. Capture the tool, the user, the data class touched, and the account type (personal vs business). This list is your shadow-AI register; it is also the input to step 3.

3. Move sanctioned AI usage onto enterprise tenancies. A free ChatGPT account has no data-processing agreement, no UK GDPR Article 28 controls, no audit log, no enterprise-grade retention controls, and no DLP integration. A ChatGPT Enterprise, Microsoft 365 Copilot, Google Workspace Gemini Business or Anthropic Claude for Business tenancy gives you the policy levers. Cost is typically £15–£30 per user per month, less than the cost of a single notifiable data-protection breach.

4. Add DLP to email and endpoint for AI traffic. Microsoft 365 Purview, Google Workspace DLP, or a third-party like Forcepoint, Netskope or Zscaler can block exfiltration of sensitive data classes to AI URLs. Modern policies allow you to permit Copilot while blocking ChatGPT consumer; permit Claude for Business while blocking Claude.ai personal. The granularity is now there; the configuration time is the gating factor.

5. Roll out a verified-callback procedure. For any payment instruction, supplier-bank-detail change, payroll change, large fund transfer, or sensitive data request received over voice, video or email, the receiving employee must call the originator back on a number found from a known internal directory — not a number in the original message. Document the procedure. Train it. Test it. This single control would have stopped the £380,000 deepfake CEO fraud cited earlier.

6. Upgrade email security to AI-aware filtering. Microsoft Defender for Office 365 Plan 2, Google Workspace Enterprise Security Sandbox, or third-party tools like Abnormal Security, Avanan or Mimecast 2026 use behavioural and language-model-driven analysis rather than signatures. Pure signature-based filters are increasingly bypassed by AI-generated content. The marginal cost of upgrade is small; the marginal reduction in successful phishing is substantial.

7. Run a deepfake awareness session for finance and HR. These are the two functions most often targeted by AI-driven fraud. A 90-minute session with worked examples (real deepfake samples, internal scenarios, a verified-callback drill) is sufficient. Recurring quarterly. Repeat annually for the rest of the business.

8. Embed AI scenarios in tabletop exercises. Add at least one AI-driven scenario to your annual cyber-incident tabletop: a deepfake CEO call demanding an emergency wire, a Teams-impersonation phishing campaign, a public AI tool data-leak discovered by a regulator. Run the exercise with the executive team and document the actions, decisions and gaps. The tabletop is where policy meets reality.

9. Review your cyber-insurance AI clauses before your next renewal. 2026 renewal cycles have introduced explicit AI exclusions, AI-related warranties, and AI-data-processing requirements in most UK cyber policies. Read the new wording. Confirm that your AI usage as documented in steps 1–3 satisfies the policy conditions. If it does not, either change the policy or change the usage.

10. Align your AI controls with Cyber Essentials v3.3. The bigger structural shift — what 2026 is telling UK SME leadership

The AI Pulse 58% reading is more than a sentiment data point. It is the leading indicator of a structural shift in how UK SME leadership thinks about cybersecurity. Three conclusions follow.

First, AI usage and AI security are no longer separable. A business cannot run a productive 2026 AI strategy without simultaneously running a credible AI-security strategy. We are a small business and we do not use AI. Does any of this apply to us?
Almost certainly yes — for two reasons. First, “not using AI” is rarely true at the staff level: in our audits, 89% of UK SMEs that said they did not use AI had at least three employees actively using ChatGPT, Gemini or Claude through personal accounts. Second, even if your own usage is genuinely zero, the threats — AI-generated phishing, deepfake calls, AI-orchestrated reconnaissance — are coming at you regardless of whether you have adopted AI internally. The defensive controls in this article apply equally to both groups.
What is the single biggest AI-cyber risk for a UK SME right now?
For most SMEs, it is uncontrolled employee use of public AI tools to process client or commercially-sensitive data. Is Microsoft 365 Copilot more secure than ChatGPT for our business?

How would we even spot a deepfake video call from a senior executive?
In real time, with current technology, you usually cannot. Lip-sync, eye-contact and voice-tone artefacts that worked as detection signals in 2023 are largely gone in 2026 deepfake kits. The right defence is procedural rather than perceptual: any payment, sensitive-data, or out-of-process request received over voice or video, regardless of how convincing the speaker appears, is verified by a callback to a directory-sourced number. The verified-callback procedure does not depend on the recipient’s ability to detect a deepfake; it removes the question.
Does Cyber Essentials v3.3 specifically cover AI tools?
Yes, for the first time. The Danzell question set introduces explicit references to AI tooling within the asset-inventory and access-control sections. Certification bodies are required, from 27 April 2026, to confirm that the certified business has identified its AI tools, understands the data flows, has appropriate MFA on AI admin consoles, and has assessed the data-residency implications. v3.3 stops short of dictating which AI tools are acceptable; it does require you to be able to answer questions about the ones you use.
